From scattered chaos to one operating manual

Untangling a year of half-built systems — and rebuilding them as one operating manual the team actually uses.

The Client

The co-owner of a premium home services business

A multi-revenue-stream business: retail showroom, full installation crews, and a builder-jobs pipeline working with new construction. Three different sales paths. Three different fulfillment flows. One growing team.

By the time she came to LI Group, she’d spent over a year working with another consultant trying to get her systems set up. Some of it worked. Most of it didn’t. None of it was hers.

I’m so excited about the progress! Thank you all so much for the help and support.

The
Challenge

  • A year of half-built systems — nothing fully implemented
  • Three conflicting SOPs for the same process
  • Docs scattered across Drives she didn’t own
  • Six integrated platforms — nobody knew how they fit
  • Automations half-fired — no way in
The Reality We Walked Into

This was the “master” workflow reference her team was actually using.

Before
[SOPs] Team Reference Guide.csv
A spreadsheet used as workflow reference, with columns for notes to self, testing status, and outstanding items scattered across rows
Testing statuses tracked in the margins. A column literally titled “notes to self.” Outstanding items in the far right. This was the training material.
Before
drive.google.com / HR & Onboarding Collateral
HR and Onboarding folder in Google Drive with files from multiple different owners
Every file. A different owner. Most from people she’d lost contact with. Same business.

What We Built

Our Solution

Every platform, mapped & fixed

We audited the six platforms in play, fixed every broken automation, and documented exactly what each tool does — with screenshots, logins, and step-by-step how-tos.

Three pipelines, visualized

Retail, installation, and builder-jobs — each one mapped end-to-end with swim lanes for every role. Every handoff named. Every step assigned. Trained on, not just written.

Role-based paths

Sales, Technicians, and Project Managers each have their own path through the manual — only what they need, in the order they need it. New hires log in and know what to do.

After
trainual.com / Retail Pipeline · Full Workflow
Full retail pipeline walkthrough inside Trainual, step-by-step with tables separating manual action from automation
A sample pipeline page — every step tagged with who does what, and what the system handles automatically. (Content blurred for client confidentiality.)
After
trainual.com / Sales & Installation Pipeline
Full sales and installation pipeline flowchart, with swim lanes for Sales Rep, Client, Automation, Technician, and System Sync
The full sales & installation pipeline — visualized, documented, and trained on. One of three pipelines built.

The Outcome

The Results

Every broken automation fixed and documented end-to-end.
Three full sales pipelines visualized and trained on.
One operating manual the owner actually owns — not someone else’s Drive.
Role-based onboarding paths for Sales, Technicians, and PMs.
