The Client

A growing residential contractor

A residential contracting business scaling its team across four functional areas: Finance, HR, Operations, and Sales. Each department had its own systems, its own people, and its own way of doing things — but no shared operating manual any of them could point a new hire to.

What existed was a scoping spreadsheet: every onboarding topic tracked in rows, with colour-coded columns flagging what was still missing. Useful for tracking gaps. Not useful for actually onboarding anyone.

The setup for the Welcome and Mission, Vision, Core Values is excellent. Appreciate the work on this.

The
Challenge

  • No operating manual — just a scoping spreadsheet
  • Multiple departments, each running differently
  • Columns full of “still needed” and “missing”
  • Role boundaries that kept shifting mid-project
  • An inventory of gaps — with no path to close them
The Reality We Walked Into

This was the scope doc the team was using to plan training.

Before
[Scope] HR & Onboarding · Client Working Doc
A spreadsheet outlining HR and Onboarding topics with color-coded columns for homework assignments, comments, and outstanding questions
A scoping spreadsheet, not training. Yellow = “Homework for LI Group.” Orange = “Homework for Client.” Red = “Comments/Questions.” Blue = documents still needed. Useful for tracking gaps — not for onboarding anyone.

What We Built

Our Solution

Four departments, structured

Finance, HR, Operations, and Sales each got their own home inside Trainual — with subjects organised by role, not by topic. New hires find their department and see what belongs to them.

Twenty role-specific subjects

Operations alone got eight role-specific subjects — Sales Support, Production Manager, Superintendent, Quality Control, and more. Every role has a complete guide built for how that person actually works.

Scorecards, KPIs & quizzes

Every subject built with documents, step-by-step pages, tool walkthroughs, scorecards, and KPI/leaderboard structure. Even a playbook quiz for accountability built right in.

The Results

KPI & leaderboard structures built in, not bolted on.
A scope doc full of gaps — replaced by an operating manual full of answers.
